Your Email List Is Not Dead. It Just Needs a Clean-Up

Open rates fall, so people send more. That is backwards. Cutting a list by 40 percent is usually what fixes it.

Every year somebody declares email marketing dead, and every year it keeps outperforming the channel that was supposed to replace it. What actually dies is a list nobody maintains.

The failure pattern

It goes like this. Open rates drop. The response is to send more often or to write louder subject lines. Engagement drops further. Eventually the provider’s reputation scoring notices that a lot of recipients never open anything and starts routing you to the promotions tab—or to spam. Now even your good subscribers stop seeing you.

Sending more to a stale list is the thing making it worse.

The clean-up

1. Define “inactive” honestly

Pick a window that matches your sending frequency. If you send weekly, someone who has not opened anything in six months is not a subscriber, they are a statistic inflating your list size.

2. Run one re-engagement campaign

One email. Plain, short, honest: “You have not opened anything in a while — want to stay on the list?” One button. Whoever clicks stays.

3. Then actually delete the rest

This is the step people skip. A smaller list that opens is worth far more than a big one that does not, both commercially and for deliverability.

What to do so it does not happen again

  • Double opt-in. It shrinks sign-ups and improves almost everything else.
  • Say what they are getting and how often — then do exactly that.
  • Segment by behaviour, not demographics. What someone last clicked predicts far better than where they live.
  • Make unsubscribing easy. The alternative is being marked as spam, which costs you much more.

The number that matters

Stop reporting list size. Report engaged subscribers — people who opened or clicked in your chosen window. It is a smaller, less flattering number, and it is the only one that tracks revenue.
